The broker AI readiness map.

Retail broker leadership teams keep asking the same question in different words: where do we start with AI? This note is the practical map — four readiness stages, a sequenced build order, and the honest picture of what compounds first.

The readiness question is the most common opener in broker AI conversations. It usually arrives disguised as another question — 'should we start with the dealing desk or retention?' — but underneath, the leadership team wants a map. They want to know where they are, where the next stage is, and which system to ship first.

This is that map.

The four readiness stages

  1. Stage 1 — Curious. Individual teams using ChatGPT ad-hoc. No firm-owned systems. No policy layer. No AI-specific SMF accountability. This is where roughly a third of retail brokers still sit.
  2. Stage 2 — Piloting. One or two firm-owned systems in flight (usually retention or KYC). No unified data spine. Compliance envelope drafted but not architected.
  3. Stage 3 — Operating. Three to five firm-owned systems in production. Firm data spine in place. Compliance envelope live and audit-logged. AI-specific SMF accountability documented.
  4. Stage 4 — Compounding. Bespoke AI systems in every material workflow. Evaluation harness continuous. New systems ship in weeks not quarters because the envelope is done. This is where the top decile sits.

The sequenced build order

For a Stage 1 or Stage 2 broker moving up the map, the order that compounds fastest is: (1) firm data spine, (2) policy-layer scaffolding, (3) retention brain (fastest ROI), (4) dealing desk AI (deepest ROI), (5) KYC orchestration, (6) surveillance triage. Firms that follow this order reach Stage 4 in twelve to eighteen months. Firms that skip data-spine or policy-layer end up rebuilding by month nine.

Where the £15k Diagnostic fits

The Diagnostic is where the map becomes specific. Two weeks, a costed sequenced plan, an SMF accountability draft and the first working proof against your own data. Most brokers move from Stage 1 to Stage 2 during the Diagnostic itself.

FAQ

How do we self-assess our stage?

Use the /readiness interactive tool. Five minutes, a stage classification and a first-system recommendation.

What if we skip stages?

You can. Firms that skip data-spine end up rebuilding it. Firms that skip policy-layer end up rebuilding the systems that ran without it.

How long does Stage 4 take?

Twelve to eighteen months from a Stage 1 start with a serious internal commitment.

Cost path?

£15k Diagnostic → £75k+ Build (first system) → from £8k/mo Operator (steady-state).

What's the biggest predictor of success?

SMF-level ownership. Every Stage 4 broker has a named accountable executive.
